With a damp sponge moisten the leather evenly (though for larger pieces do patches at a time so it doesn't dry while you're working) and leave it to soak for about half an hour, this should be adequate time (Do not submerge it) and I would advise dampening on the rough side, though I'm not incredibly experienced.
