Your gun may be chambered for .32 Winchester Special, not .32WCF (.32-20). .32WS is a completely different cartridge, not even close in shape. Alternately, your gun may be broken.
Please consult a competent gunsmith and have your rifle examined in person. There is no way to answer this question sight unseen.
The winchester 25-35 Cartridge CAN be safely fired in a 25-36 Marlin caliber firearm. They are similar cartridges, the Marlin is a bit longer. For that reason the Marlin ammo cannot be fired in the Winchester.
The Barrel has to be removed to replace it. Any good Gun Smith should be able to do it.

You are probably refering to a CALIBER .38/40 Marlin lever action. This is just one of many calibers offered in many different models of Marlin lever action rifles. It was originally a black powder cartridge that designated a .38 caliber (usually 0.357 inch diameter) bullet loaded in a case with 40 grains (7000 grains = 1 pound) of black powder. Marlin is still in business today and with the interest in Cowboy Action Shooting Marlin and other firms are manufacturing rifles that are nearly identical in appearance to their original models. Just do a search for "Marlin Firearms Company" and go to their website.
