Replace pads when there about 3 to 1.5 mm of material left. After that, they can easily ruin you rotor. Especially if they are riveted on.
DON'T let your pads get down as low as 1.5mm - If you need to brake heavily one day, those pads will overheat and shed their lining in a flash - and you will crash !
