As many people as the writer wants. You can have a dialogue between an entire room, but it gets harder to write after you get more than three or four people involved.
They change for the same reason everybody else does: discomfort. If a person - and a character is usually some type of person, even if it is an animal or animated object - feels uncomfortable enough in any situation, they will change so that they no longer feel uncomfortable.
